Every member gets measured against their own payment rhythm, not a generic 30-day rule. When someone goes quiet past their normal, you get a name and a reason. You decide whether to text them.

Win-back campaign

An automated sequence to the members who already left. Not a discount blast — a reason to come back, sent to people who chose your studio once already.

Re-engagement sequence

For the ones still nominally active but slipping. Catches drift before it becomes a cancellation.

Who gets messaged, exactly: at-risk alerts come to you and only you. The automated messages go to people who have already lapsed, and you approve every word before anything sends. This system does not text your active members on its own.

How it runs

Four weeks, and about an hour of your time.

Week 1

I get read access and pull your payment history. Nothing changes for you or your members. I'm reading, not touching.

Week 2

Every active member gets classified. Recurring, package, prepaid, event-only, comp. Then I compute each person's own normal payment interval. This is the week that makes the alerts accurate instead of noisy, and it's the week most of the work happens.

Week 3

The at-risk trigger goes live, to you only. No member gets messaged. You start getting names, and we tune the threshold against what you already know about those people.

Week 4

Win-back and re-engagement go live. Copy approved by you, sent to lapsed contacts only. Then a walkthrough so you know what's running and where to find it.

Where this came from

This was built for a real studio before it was ever sold.

Wholly You Fitness is a boutique strength studio in North San Diego County. I've worked with Katie since she opened — 34 months, full-stack: site, CRM, campaigns, retention.

Her last twelve months are up 50% over the twelve before — on 5% fewer clients.

Revenue per client went from $453 to $1,331. That's the whole thesis in one line: more revenue from fewer people. It came from keeping members longer and a price increase that held, not from filling the funnel.

In July the system flagged seven members drifting. Four had spent over $5,000 each. One had been a client for a year and a half, normally booked every four weeks, and hadn't been in for seventy-two days — and because she paid by package, nothing in her billing failed. Nothing would have caught her.

The studio's move into a commercial space at the start of the engagement drove an early step change that isn't mine to claim. What happened after — three straight years of rising revenue per client, and a January 2026 price increase that stuck — is the part worth talking about.

What's guaranteed

In 30 days you'll have a classified member roster, an at-risk trigger built on your own payment history, and three live flows. Built in your platform, under your login, on your data. If it's not delivered, I keep working until it is.

Not guaranteed: how many members you save. That depends on what you do with the list.

Anything outside those three flows is a separate conversation, not a bigger Sprint. That's what keeps the price fixed.

Questions

What happens after 30 days?

Nothing you have to decide. You own the build and it keeps running. Most studios run it themselves from there. If you'd rather I operate it — campaigns, monthly reporting, the flows maintained and improved — that's a monthly arrangement we can talk about once you've seen the build. It isn't part of this and you're not signing up for it.

What if I'm not on GoHighLevel or Mindbody?

Fine. What matters is your payment data, and every booking platform has it. I've built this on GoHighLevel, Mindbody, WellnessLiving, and directly on Stripe. If you're on something else, ask before you buy and I'll confirm.

What do you need from me?

Read access to your booking platform and your payment processor, one 30-minute kickoff, and about twenty minutes answering questions about the handful of members I can't classify from data alone. Under an hour total across the month.

Will you be messaging my members?

At-risk alerts come to you — a name and a reason, and you decide what to do. Automated messages only go to contacts who have already lapsed, and you approve the copy before anything sends. Your active members hear from you, not from a system.

My data's a mess. Does that break this?

No. It's the normal starting condition. The studio this was built for took payments through raw Stripe links from a phone — no product names, no package sizes, duplicate customer records, and a card-testing attack sitting in the history. Untangling that was the build. If your data were already clean you wouldn't need me.

What if nobody's actually at risk?

Then you've learned something worth knowing, and you still have the roster, the cadence baseline, and the flows for when it changes. In practice, every studio past forty members has drift. It just doesn't have a name yet.

Do I keep the flows if I don't continue?

Yes. Everything is built inside your platform, under your login, on your data. If we never speak again after day 30, it all keeps running.

Is there a contract?

No. One payment, thirty days, done. Nothing recurring, nothing to cancel.

What's the refund policy?

Payment starts the work, so there's no refund once the build begins. What you get instead is the delivery guarantee above: the deliverables are fixed and I keep working until they're delivered. If you're unsure whether your studio fits, ask first — that's what the form is for.
